Maturing Analytics to Support Life-Saving Organ Donation

Our Client, one of the largest organ procurement organizations (OPOs) in the Midwest, generated significant volumes of operational, clinical, and regulatory data across a complex network of donor cases, hospital partnerships, and stakeholder reporting. The Director of IT observed that the organization’s reporting capabilities had not kept pace with leadership and clinical demand for timely, trusted insights, and that decision-makers were spending more time reconciling reports than acting on them. To bring structure, design discipline, and lasting capability to the analytics function, our Client asked Trexin to lead requirements gathering, dashboard design, and the foundational standards needed to scale a modern Power BI practice—and to mentor the internal team along the way.

Approach

Applying a collaborative, mentor-led delivery style focused on enabling internal self-sufficiency, Trexin’s first milestone was a discovery and design foundation comprising:

  • Requirements gathering across three stakeholder groups, capturing each group’s KPIs and reporting priorities.
  • Stakeholder-specific dashboard templates, designing a tailored Microsoft Power BI template for each group, with working pathfinder prototypes.
  • Recommended data model, defining a Power BI Dataset and Power Query solution to standardize metrics and accelerate self-service development.
  • Backend data setup guide and best practices, codifying step-by-step implementation guidance and reusable design conventions for the internal team.

Trexin’s second milestone shifted to enablement and scale, providing hands-on Power BI guidance and side-by-side mentorship so the internal team could extend and own the analytics roadmap independently.

Results

Trexin delivered tailored Power BI dashboard templates aligned to each of the three stakeholder groups’ KPIs, supported by a recommended Power BI Dataset and Power Query data model and a backend data setup guide. Stakeholders quickly adopted the dashboards to inform operational and leadership decisions, and the internal team gained the tooling and confidence to extend the analytics roadmap on its own—maturing the organization’s Power BI capability and providing a durable foundation for data-driven decision-making in service of its life-saving mission.
